When a member cancels late and a primetime spot opens, run the same ladder every time: offer it to the waitlist, give a short window to claim it, then open it to standbys or walk-ins. THE MINUTE A CANCEL HITS

Decide the ladder
before class day.

Forty minutes before a full 6pm class is a bad time to invent a process. Write the ladder once, and every cancel runs the same way.

  • Offer the spot to the next name on the waitlist.
  • Wait out a claim window sized to how close class is.
  • Keep moving down the list while there is time to get there.
  • Open what is left to standbys at the door or a walk-in.

Give each step a clock time relative to start. For a 6pm class, you might offer until 5:15, run the list faster until 5:40, then hold the spot for the door. Use your own numbers. Just set them before the cancel comes in.

WAITLIST OFFER SOP

Work the list
in order.

  • Offer in list order, with whatever priority your policy states.
  • Use one channel per offer, the one the member gave you when they joined.
  • Shrink the claim window as class gets closer.
  • No reply by the deadline? The offer moves to the next name, and the person who missed it stays on the list.
  • Log who was offered the spot, when, and what happened.

That log settles most disputes before they start.

How to write the waitlist policy behind this

SAME-DAY MESSAGES

Text the next name,
not the whole list.

Blasting every waitlisted member at once turns one spot into a race and teaches people to tune you out.

Offer one spot to one person at a time. Widen it only in the last half hour, and only if the list is long.

A same-day offer can be one line: “A spot opened in 6pm Reformer. It’s held for you until 5:15. Tap to claim.” It names the class, the time, the deadline, and one action.

STANDBYS AND WALK-INS

Keep the door
fair at peak.

Past the last cutoff, the waitlist has had its turn. Standbys who showed up in person go next, in arrival order.

Never sell a walk-in into a spot that is still held for someone on the waitlist. The capacity number has to match the studio floor or the reformer count, every time.

Publish a late-arrival cutoff too, the minute a booked member’s spot is released if they have not checked in. A member running late should know that rule before the day they need it.

INSTRUCTOR AND DESK

One person
releases the spot.

Decide who calls it five minutes before start: the instructor or whoever is at the front counter.

That person checks the roster, marks no-shows, and lets standbys in. If the owner is also the instructor and the only staff on shift, put the rule on a card at the door so it runs without a debate.

MEASURE IT

One number
a month.

Count the late cancels in a month. Count how many of those spots were filled before class started. Refilled spots divided by late cancels is your recovery rate.

Split it by time slot so you can see which classes leak. Compare each month against your own last month.
